The Early Advantage in AI Discovery
Shoppers increasingly ask AI what to buy before they reach a brand’s site. Express saw that shift early and started looking at AI discovery as a new source of customer demand.
Express was already ahead of the curve, with agency support and multiple tools tracking its visibility across AI. The Express team wanted to go further. They wanted to know which customer demand Express could win and whether they could turn it into revenue without creating more work for the organization.
Express became the first brand to deploy Spangle AI Discovery. Spangle finds customer demand Express is positioned to win and determines what to do about it. Its agents then do the work, with the Express team approving what goes live.
In the first full month after launch, AI-attributed revenue was 14.5x the prior 30-day period. AI-referred sessions grew 6.9x and those shoppers converted at 6.7x the prior rate.
“AI discovery has to do three things for us: drive revenue, keep operations lean and give us infrastructure trained on the Express brand. Before Spangle, we had more than 800 AI visibility recommendations, but no revenue to show for it. With Spangle, we can see which demand is worth pursuing, approve it, and let the agents do the work. Now we can see what that traffic is actually worth.”
Turning AI Visibility Into Revenue
Express saw real shopper demand it was not yet capturing in AI answers. One example was women’s casual pants. Search Console showed thousands of impressions around the category, and Express had the assortment to serve that demand. But when shoppers asked ChatGPT for the best casual pants for women, Express wasn’t cited. Seven competing commerce pages were.
Express’s existing tools helped the team understand where it stood in AI search. The next question was what to do about it and how to connect that work to revenue. With a lean engineering team and a full roadmap, any solution also had to be low-lift.
Digital growth priorities
- 1Win AI-driven product discovery.Be the answer when shoppers ask AI what to buy, in categories where Express is positioned to win.
- 2Treat AI as a revenue channel.Measure AI-referred traffic on sessions, conversion and revenue, not just citations.
- 3Move fast with a lean team.Launch without pulling engineers off the core site roadmap.
A New Operating Model for AI Discovery
Spangle AI Discovery runs a closed loop: Find → Decide → Act → Learn
Express’s team sets the direction and approves what goes live. Spangle’s agents find the opportunities and do the work, keeping Express in control.
- 01 · FindFind demand worth winning.Spangle finds what shoppers are looking for and identifies opportunities where Express is positioned to win.
- 02 · DecideDecide what to do.Spangle looks at Express’s assortment, inventory, product performance and merchant priorities before deciding whether an opportunity is worth pursuing. If it isn’t, nothing gets published.
- 03 · ActPut AI agents to work.Once Express approves an opportunity, Spangle’s agents act on it, enriching how relevant products are represented, building the shopper experience and keeping it current as the catalog changes. Express stays in control of brand voice, merchandising and product claims. The same URL serves shoppers and AI engines using the same underlying product facts.
- 04 · LearnLearn from what sells.Spangle measures visibility, traffic, conversion and revenue. What converts makes the next decision better.
Low-lift deployment.CDN proxy, sitemap entry and tracking pixel. No replatforming required.
During the test period, Spangle identified thousands of specific shopper missions Express was positioned to serve. For the opportunities Express chose to pursue, Spangle enriched how the catalog was represented and activated 3,754 pages around that demand, built to serve both shoppers and AI engines. Each page stays current as assortment and inventory change and continuously improves based on performance signals.
For one shopper mission, ChatGPT cited seven competing commerce pages and not Express.
After Express acted on the opportunity with Spangle, Express became the #1 cited commerce source, ahead of editorial sources including British Vogue, Elle and Who What Wear.
The products didn’t change. Express’s ability to compete for the customer decision did.

Making AI Discovery Part of Everyday Commerce
Express is now expanding AI Discovery beyond the initial launch. What converts will help determine which customer demand to pursue next, while existing experiences continue to adapt as demand, assortment and inventory change.
Express is also making these experiences easier for AI engines to discover across its site.
AI discovery is no longer something Express only monitors. It is becoming a measurable commerce channel.
Common questions

Revenue. AI-attributed revenue grew 14.5x, and AI-referred traffic converted 6.7x better.
How was it measured?
September 1 to 30 was compared with the 30 days before launch. AI-referred sessions were tracked through to orders.
